But I'm responsible for the overall user experience, and I can't sign off on a change that undoes three months of optimization work across 26 teams. Can we run a two-week A/B test to get real data instead of debating estimates?"
He agreed to the A/B test. The data showed the deferred loading actually had a negligible impact on ad click-through — within 2% — while preserving startup performance.

S: At the MEIPINMEIWU business unit, three senior business leaders — each responsible for a key pillar of our content commerce ecosystem — were in open conflict. The designer ecosystem lead wanted to lower content creation barriers to grow the creator base. The merchant operations lead wanted premium, curated content. The monetization lead wanted high-conversion content regardless of quality. Their disagreements had escalated to passive-aggressive behavior in meetings, with each blocking the other's requests and refusing to share data.
T: As PMO Lead, I was nominally responsible for cross-team coordination. But the reality was that this conflict was above my pay grade — these were senior leaders reporting directly to the business unit GM. Nobody asked me to resolve it. But if I didn't, the whole ecosystem strategy would fail.
A: I spent a week doing one-on-one conversations with each leader. Not confrontational — just listening. I asked each one: "What's your biggest worry about this business?" and "What do you need from the other teams that you're not getting?" The answers revealed something I hadn't expected: all three were actually afraid of the same thing — that the business would fail and they'd be held responsible. Their conflict was driven by fear, not ego.
I used that shared concern as my opening at the closed-door workshop I organized. I said something that was uncomfortable but necessary: "The CEO and the group invested in us because they believe we can build something together that none of us can build alone. If the metrics improved, everyone looked good. If they didn't, the GM would ask questions. This created aligned accountability.

Ecosystem health metrics improved steadily over the following quarter — designer-merchant match rate increased from roughly 15% to 35%. The GM later referenced the ecosystem health dashboard in his board report as evidence of the business unit's operational maturity. Two of the three leaders separately thanked me afterward, which told me the intervention was needed even if it wasn't officially my job.
